Switching contract labs sounds administrative. It isn’t. A supplement brand we’ve spoken with discovered a 34% discrepancy in its vitamin C potency readings — same product, same lot number, same spec sheet — after transferring its testing program to a new vendor. They didn’t have a formulation problem. They had a method transfer problem. And that distinction cost three weeks of production hold while they sorted it out.
Lab transitions happen constantly: a price increase you can’t absorb, turnaround times that crept from 10 business days to 22, an accreditation scope that no longer covers your expanded product line. Whatever triggers the move, the transition requires planning that most brands don’t start until they’ve already cancelled the old lab relationship. That’s backwards, and it’s usually how things go sideways.
Here’s what a clean transition actually looks like.
Why Brands Switch Testing Labs — and Why Most Wait Too Long
The most common trigger isn’t price — it’s turnaround time. The breaking point is usually the third or fourth consecutive release test that comes back late, pushing a ship date or forcing a manual hold extension. Price dissatisfaction runs a close second, followed by scope limitations when a brand adds a product category that the current lab isn’t equipped to handle (a topical requiring USP <51> preservative efficacy testing, for example, or a food product needing allergen panels).
What’s less common but more damaging: brands that stay too long because switching feels complicated. They absorb one late result, then another, quietly padding their production calendar as a buffer instead of fixing the underlying vendor problem. By the time they act, they’re already behind on multiple lot releases.
The other scenario — and this one carries direct compliance implications — is discovering mid-audit that the current lab’s A2LA or IAS accreditation scope doesn’t actually cover all the methods listed on your COAs. Some labs issue COAs under their accreditation letterhead for tests that technically fall outside their accredited scope. It’s not always intentional, but it’s not defensible under 21 CFR Part 111 either. If an FDA investigator pulls your testing records and notices that discrepancy, the conversation gets uncomfortable fast.
What You Need to Transfer Before You Cancel Anything
Most of the pain in lab transitions comes from underestimating what needs to move. It’s not just a contact change and a new sample submission address. A methodical handoff includes all of the following.
Your specification documents — the lab’s version. This sounds obvious, but specifications often exist in two forms: what you sent the lab originally and what they’re actually testing against in their LIMS. These drift apart over time, especially after a reformulation or a label change. Request a copy of your active specifications directly from the lab before you close the account. Any discrepancy between their version and yours will surface at the worst possible moment if you don’t catch it now.
Method references and custom validation packages. If your lab developed a custom HPLC or GC method for your product’s active ingredient, you own the method development data — assuming you paid for it as part of your service agreement (review that agreement carefully; not all labs transfer IP by default). Get the full validation package: linearity, limits of quantitation and detection, precision, accuracy, and matrix effect data. A new lab needs this to re-qualify the method. Without it, you’re looking at a method development cost of $2,500–$6,000 that you probably haven’t budgeted for.
Your COA archive. At minimum, three years of release testing records, or longer if your products carry a shelf life that reaches back further. This is your regulatory history. An FDA inspection or retailer audit can call for testing records well after a product lot has shipped; that obligation doesn’t disappear because you’ve changed labs.
Sample retention status. Most ISO 17025-accredited labs retain physical samples for 90–180 days post-analysis. If there’s any possibility you’ll need a re-test or a retain-sample comparison during the transition window, confirm the exact retention timeline before closing the account — because once samples are disposed of, they’re gone.
Running Parallel Testing — The Step Most Brands Skip
This is where the vitamin C story originates. The brand skipped parallel testing because it added 4–6 weeks to the transition and doubled the cost of one testing cycle. That’s a real trade-off. It’s also almost always the right call.
Parallel testing means submitting identical samples from the same lot to both your outgoing lab and your incoming lab simultaneously, then comparing results before the full cutover. You’re not looking for perfect numerical agreement — inter-laboratory variability is expected, and proficiency testing data from programs like AOAC’s EIAP or FAPAS routinely shows ±5–15% CV depending on the analyte and method. What you’re looking for is systematic bias: results that run consistently high or low across multiple analytes in the same direction, which points to a calibration issue, a matrix preparation difference, or an improperly transferred method.
For a standard supplement with a panel of 6–8 analytes — potency assays, four heavy metals, microbial screen — a parallel testing window costs roughly $800–$1,400 in duplicate testing fees. That’s a manageable expense compared to the cost of a discrepant lot that gets bounced back from a distribution center or flagged by a retail partner’s QC team.
The one situation where you can reasonably skip parallel testing: the new lab is running a compendial method — USP, AOAC, or ASTM — with no customizations, and you’ve independently verified their proficiency test performance for that method. Programs like FAPAS, NSF’s PT program, and LGC Standards publish lab-specific Z-scores. A Z-score consistently between -2 and +2 across multiple rounds is a reasonable green light. Outside that range, you want to know why before your products are in their queue.
How to Qualify a New ISO 17025 Lab Before You Commit
The minimum bar is non-negotiable: the lab’s A2LA or IAS scope of accreditation must explicitly list the methods and matrices you need. Not the general category. The specific methods. A lab accredited for “dietary supplement testing” may or may not have heavy metal analysis in food matrices listed — and the distinction matters legally. Pull the actual scope certificate from the A2LA or IAS public registry yourself; don’t rely on a PDF the lab emailed you, because accreditation scopes get updated and PDFs don’t.
Beyond the scope check, here’s what’s worth pressing on before you sign anything:
Turnaround time commitments in writing. A verbal promise of seven to ten business days is worthless when you’re trying to explain a delay to your 3PL or a retail buyer. Ask for a service agreement that specifies both standard and expedited TAT windows, with a remediation clause — a discount or partial credit — when the lab misses the commitment. Labs that won’t put this in writing are telling you something about how seriously they take it.
Measurement uncertainty statements. ISO 17025:2017 requires accredited labs to estimate and communicate measurement uncertainty for all methods within their scope. If a lab can’t produce an uncertainty budget for a method you’re asking about, that’s a gap in their accreditation compliance — regardless of what the certificate says on the wall. Every result they issue should be interpretable in the context of its uncertainty.
Proficiency testing participation records. Ask which programs the lab participates in and request results from the most recent three to four rounds for the methods relevant to your product. Reputable labs are transparent about this data and often proactively include it in their capability summaries. Reluctance to share it is a red flag.
Sample intake and chain-of-custody SOPs. This is especially critical for microbiology testing. Chain-of-custody gaps — samples that aren’t properly logged, temperatures not recorded at intake, no documented transfers between storage environments — can invalidate a result and create a defensibility problem during an FDA audit. Ask to see the intake SOP, not a summary of it.
One additional note for California-based brands: California Prop 65 enforcement actions regularly identify the testing laboratory that issued the compliance certificate alongside the brand. Choosing an ISO 17025-accredited lab with a documented, auditable methodology isn’t just a quality decision — it’s a liability decision.
Completing the Transition: The Checklist Most Brands Miss
Once parallel testing validates the new lab and your documentation has transferred, a clean cutover takes 60–90 days to complete properly. The administrative step that most brands forget until someone flags it during an audit: update every internal document that references the old lab.
That includes your QC SOPs, supplier qualification records (if your testing lab is listed as a qualified supplier in your vendor qualification program), certificates of conformance submitted to retail partners, and — critically — your co-manufacturer or contract packager if they receive test results or COAs directly from the lab on your behalf.
If your brand holds a third-party certification — NSF Certified for Sport, UL Verified, Informed Sport — notify the certification body. Most programs require advance approval for lab changes, and some maintain a list of pre-qualified testing partners. Switching without notification can trigger a compliance review that pauses your certification status, which is a problem if the certification is a selling point with your retail accounts.
The brands that handle lab transitions well treat the process like a product launch: a project plan, assigned owners for each workstream, and a defined completion date. The brands that struggle are the ones that treat it like cancelling a gym membership — reactive, rushed, and without a plan for the gap.
